Modernizing the PM toolchain for the age of AI

Every CPO conversation, every senior PM JD, every board deck — the same mandate, the same ambiguity. "Modernize PM." Nobody agrees what that means.

The mandate without a definition

Boards want an answer to "how are we capturing AI in product." CFOs want PM velocity to scale with headcount cuts. CPOs want a story they can tell. Everyone wants modernization. Nobody can describe what shipping it actually looks like.

The shorthand answers — automate the role, replace the artifacts, layer a chatbot on Jira — are all wrong. They confuse the tasks of PM with the craft of PM. Tasks are commoditizable. The craft isn't.

Tasks vs. craft

The tasks of PM are knowable: writing PRDs, formatting roadmaps, pulling metrics, drafting release notes, summarizing customer calls. AI is exceptionally good at all of these. The cost of generating a first-pass artifact is now near zero.

The craft of PM is different: choosing what to build, knowing when to kill, sequencing bets against capacity, reading the room, telling the story that aligns the org. Judgment, not output. AI doesn't replace this — it amplifies it, by removing the friction that used to crowd it out.

From divining to architecting

The old PM model: spend weeks divining the right answer, then defend it through committee. The new model: architect a small set of structured options — each with hypotheses, constraints, and success criteria — and run cheap experiments to find which ones survive contact with reality.

This is what "lower the cost of curiosity" means in practice. Not faster typing. Cheaper thinking.
